The Talent Leak Lab

Where is your organization losing talent?

Organizations invest in hiring, development, promotion and retention. Some of that talent still never converts into impact, leadership or long-term tenure.

The Talent Leak Lab helps organizations see where talent is lost along the advancement path, understand which patterns keep repeating, and build an action plan around promotion, retention and gender equity.

Research, data and a deep insider view of the industry come together in three formats: Lecture. X-Ray. Annual Program.

How talent loss begins

Talent loss begins when potential does not get visibility. When sponsorship is never built. When feedback arrives too late, or not at all. When promotion is delayed. When the people creating value are not in the rooms where decisions are made. When gender patterns, visible or hidden, shape who advances, who stays and who reaches the next stage.

It is created inside everyday work: in meetings, in feedback, in promotion decisions, in informal networks, in the projects that were never offered, in the conversations that never happened, and in the gap between what an organization says it values and what it actually rewards.

This is where The Talent Leak Lab comes in: identifying the leak points before they become burnout, attrition or unrealized potential, building a shared organizational language, and translating the findings into management decisions and a concrete action plan.

The numbers

Representation of women across the tech ecosystem

This is not a calculated attrition rate, but the picture is consistent: representation of women is lower in R&D roles and in senior management than in the industry workforce overall.

33.5%
Employed in high-tech
26.5%
Employed in R&D
17.6%
Senior management in private companies
10.6%
Startup CEOs
4.3%
Capital raised by companies led by women CEOs

The numbers speak for themselves, and they arrive too late. They show the symptom after the talent has already been lost, and they raise sharp management questions: where is visibility built? Where is sponsorship built? Who is trusted? Who advances? And who is left outside the path that leads to influence?

The Talent Leak Lab helps organizations read that gap as an organizational talent problem, identify the recurring patterns, and build an action plan around promotion, retention and gender equity.

Innovation on three axes

Three innovation axes that shift the conversation

The innovation is not any single axis. It is the connection between all three: research, diagnosis, implementation and benchmarking working as one system.

01
From funnel to pipeline
Not only bringing more women into tech, but realizing the potential of the talent already inside the organization.
02
From the woman to the organization
Not fixing women, but changing the organizational mechanisms of recognition, opportunity and promotion.
03
From generic to differential
Not a uniform program, but a data and GenAI based diagnostic tailored to each company and its own pattern.

What makes The Talent Leak Lab different

A deep insider view. PhD research. An AI-powered platform.

The Talent Leak Lab is built on a rare combination: a deep insider view of the technology industry, PhD research in business administration, and an AI-powered platform that identifies talent loss patterns across the pipeline. That combination makes visible what rarely shows up in reports: where talent loses visibility, where sponsorship is never built, where promotion stalls, and where gender patterns, visible or hidden, shape retention, advancement and realized potential.

01
A deep insider view
Firsthand knowledge of the technology industry, of engineering, product and executive teams, and of how real promotion processes work. An understanding of how talent is identified, how visibility is built, where sponsorship forms, and where potential starts to leak out of the pipeline.
02
PhD research
Business administration research on the representation of women in senior leadership in high-tech, and on the mechanisms that shape promotion, recognition, visibility, retention and gender equity across a career.
03
An AI-powered platform
A platform that analyzes organizational data, identifies recurring patterns and maps the talent leak points in the pipeline, in order to build a precise action plan around promotion, retention, realized potential and gender equity.

What the lab offers

Three tracks for reducing talent loss

Lecture

The Talent Leak

The flagship lecture of The Talent Leak Lab

The Talent Leak is a lecture for organizations that want to understand where talent is lost on the way to promotion, influence and leadership.

It connects research, data and a deep insider view of the industry into a clear conversation about pipeline, retention and gender equity in practice. It fits employees, managers, executive teams and People teams, because talent loss is created inside everyday work: meetings, feedback, promotion decisions, informal networks and evaluation processes.

Lecture topics

1
Performance, recognition and promotion
What happens when high performance does not translate into visibility, trust or advancement.
2
Sponsorship, networks and access to opportunity
How opportunities actually travel, and the difference between giving advice and putting a name in the room.
3
Visibility, availability and burnout
How norms of presence, availability and exposure shape the talent pipeline.
4
Decisions, bias and AI
How screening, evaluation and promotion processes, including AI-based systems, can replicate existing patterns.
5
Bias: the visible and the hidden layer
Gender bias is not always visible. Some of it appears explicitly, some is embedded in norms, expectations, and in how performance, potential and credibility are judged. The lecture separates the layers and shows where each one affects the pipeline.
6
What to actually do
First steps that employees, managers and organizations can start applying.

Takeaways

·Clear language for patterns that are hard to see

Talent Leak X-Ray | Diagnostic

A one-time diagnostic of the talent leak points in the pipeline

Talent Leak X-Ray is for an organization that wants to understand where it is actually losing talent.

The diagnostic combines organizational data, a survey, interviews and AI-powered analysis to identify recurring patterns around promotion, visibility, sponsorship, burnout and decision processes.

The output is a sharp, clear findings report: where the talent loss happens, which patterns repeat, which pipeline stages are more exposed, and what to do first.

What the diagnostic delivers

A map of talent leak points along the pipeline
Identification of patterns around promotion, visibility, sponsorship and burnout
A read of HR, senior management, deep tech, parenthood and 45+ data
A risk and opportunity map
Prioritized recommendations

The demo shows the platform on illustrative data, not customer results.

Talent Leak Program | Annual program

From X-Ray to action plan, implementation and measurement

Talent Leak Program is an in-depth process for organizations that want to move from identifying the talent leak points to an organizational action plan around promotion, retention and gender equity.

The program starts with an organizational X-Ray, continues with work alongside the executive team and People function, and translates the findings into practical steps inside management routines, promotion processes, sponsorship, visibility and retention.

You can focus on one axis or combine several in parallel, depending on the organizational challenge: promotion, visibility, sponsorship, return from parental leave, senior management, deep tech, 45+ or the pipeline of women leaders.

Program components

Organizational X-Ray and identification of talent leak points
Work with the executive team and People function
Priorities and an action plan
Workshops and implementation inside management routines
Measurement, learning and next steps
Build an annual program

Complementary layers

The work can expand as needed

Beyond the three core tracks, additional layers can be built around the organizational need: work with managers, an internal women's community, content for development programs, sponsorship initiatives, or one-on-one support at career crossroads.

Workshop for managers and executives
A workshop that translates the findings of the lecture or the X-Ray into management routines, promotion decisions, feedback conversations and the everyday habits that drive talent loss.
Internal women's community program
A sequence of sessions on professional visibility, organizational rules of the game, sponsorship, promotion and career decision-making.
Sponsorship & Leadership
Work with executives and managers to strengthen access to opportunity, visibility, promotion and entry into the rooms where decisions are made.
Content for promotion and retention programs
Custom content for internal programs, including returnship, ramp-back, deep tech, 45+, development of women leaders and leadership tracks.
One-on-one mentoring
A personal track for anyone at a career crossroads: promotion, visibility, sponsorship, a move into management, burnout, or the decision whether to stay or leave.
A custom organizational track
Building a sequence of work that connects several layers around the organization's challenges, goals and audience.

About

Tsaela Pinto Harel

LinkedIn

I am an engineering leader, a PhD researcher in business administration, and a speaker for organizations.

Across nearly two decades leading R&D in high-tech, I led engineering teams, products and organizational processes, and saw up close how decisions about promotion, visibility, trust and sponsorship shape whether talent advances or leaks out of the pipeline.

Alongside the technology work, I research the representation of women in senior leadership roles in deep-tech environments. My research examines the mechanisms that shape promotion, visibility, recognition, sponsorship, belonging, retention and gender equity across a career.

The Talent Leak Lab was born from that combination: a deep insider view of the industry, PhD research, and an AI-powered platform that lets organizations see where they are losing talent and build a clear action plan.
